
I recorded a short video guide for you and put together a simple spreadsheet.
It's a boring topic, but it's where millions are lost. Budgeting. Not complex accounting, but back-of-the-envelope—just to understand: how much can we pay the sales director? How much can we spend on a lead? And where is the money, anyway?
What's the main trap?
When you started, you did everything yourself. Sales, marketing, and delivering work to the client—all with your own hands and brains. And you thought: "Wow, I have a 70% margin!" That's only half true.
That's not the business margin.
That's your salary for working like five employees.
And then comes the hiring moment. Psychologically, it's very difficult. You feel like some marketer or sales director comes along and takes YOUR money. From your net profit. Heck, from your pocket. Until you flip the switch that this is the COMPANY'S BUDGET, not your personal wallet—there will be no growth.
How to divide the pie?
In the video, I show a simple method. We don't start from "what the market asks," but from "what the model allows."
For example, we decided: we allocate 10% of revenue to the Sales Department. If revenue is 10 million, we have 1 million rubles. And we don't care how much a sales director costs on the market. We have a million. We can hire one star for 300k and three managers. Or five simpler managers. We start playing with math, not with "it's a pity/not a pity."
Common mistake: You're used to a client costing 7,000 rubles. And a new channel brings clients at 20,000 rubles. The owner's reaction: "Expensive! Turn it off!"
Now watch closely: You invested 20,000 rubles in a client. They brought a check of 200,000 rubles. After deducting execution and all expenses, you pocketed 40,000 rubles net.
You invested 20k—took 40k.
That's 200% return in a couple of months.
Where else will you find such an investment? But the owner doesn't see it. They only see it got 13 thousand more expensive and turn off the channel that could have brought millions.
In short. To stop guessing and start managing.
