How I pulled a business out of debt with a budget of 0 rubles.

Once I was hired to manage marketing at a beauty salon.

🤦‍♂️ I came in on my first working day and discovered that the day before my arrival, the owner had fired half the staff. Just up and fired them. With a statement like "I'm tired of them, they don't want to work."

But that was just the beginning of the surprises.

😱 The laptop with the client database went off with some private master and vanished into thin air along with the master. The development budget also differed from what was expected - exactly 0 rubles. The salon was in debt for rent and utilities. 🥹 And I stood in the middle of all this splendor thinking: "Well, okay. Interesting what happens next."

After two weeks, I began to suspect that I probably wouldn't see any money for my work. But I decided to push that thought aside and focus on the task. The client is asking for a miracle, and I have one.

✅ What I did in 1.5 months and about ~10,000 rubles out of my own pocket, because time was more valuable:

Redesigned the interior - removed everything that visually ate up space (a cabinet, extra merchandise on shelves, a huge bush). Turned the dusty storage room at the entrance into a bright cloakroom and taught the staff to greet clients as guests, not as passersby.

Selected background music - the kind that is there and at the same time isn't. It didn't distract but created an atmosphere.

Applied scent marketing - bought orange oil at the pharmacy for 60 rubles and asked the masters to apply it to their wrists before work. The client found themselves in a light citrus cloud - relaxed, opened up, spent more willingly. Cosmetic sales increased by about 15-20%.

Placed a plush toy under the salon window, right on the ground outside. Children would run up to pet it, and mothers would notice the promotion offer and come in with questions. From an old Bluetooth speaker I found in the closet, I made a radio barker: invited passersby, commented on everything I saw through the window without leaving the salon.

Overnight, I spruced up the reception desk from boards, giving it a loft style. Found a way to hang a creative banner for free in the busiest spot near the salon - the number of visitors noticeably increased.

Came up with a promotion that raised the average check by 50% (from 980 rubles to 1300) and reduced the cost per client by 60% (from 900 rubles to 400). The "Bangs for 1 Ruble" promotion gave another +15% to sales.

Retrieved old records from a paper journal and brought back 30% of dormant clients. Revived Instagram, started showing the salon's real life - reach grew by 40%.

Cleaned up the restroom. Yes, the restroom. Five times a day - checking for cleanliness. Because the client notices everything.

🍒 But the cherry on top was the "Belly Button of Luck."

I hung a chalkboard by the entrance with a drawing of a belly button and announced a tradition: each employee rubs it before their shift - for the sake of clients and profit. Clients picked up the ritual themselves. They laughed, rubbed it, came back. It was warm, human, and a bit absurd - exactly what people remember and tell others.

Sometimes the most "idiotic" solution is the most accurate.


🤟🏼 As a result, in just 1.5 months, the salon went from debt to a small profit. Reviews became lively. Word-of-mouth kicked in. Sales grew. The atmosphere changed beyond recognition.

I didn't finish the agreed 3 months because the owner decided to save on me - I received 60% of what was promised and decided to leave. A miracle without payment doesn't work.

This is an honest story with a slight bitterness that the owner, who just got a working business instead of a sinking one, decided that saving money was more important than keeping someone who could bring in even more money. This happens more often than one would like...

In short, I implemented 17 marketing elements that together had a very good effect.

Marketing is not about budget. It's about precision of thinking, cutting out the excess, sensing the audience, and being ready to do unconventional things where everyone does the same.

Sometimes all it takes is orange oil for 60 rubles and a funny drawn belly button on the wall to boost sales without risks and expensive tests.
